The résumé that lands on a security hiring manager’s desk sometimes includes a line that would disqualify any other candidate: a prior conviction for breaking into the very company now interviewing them. And yet, across the tech industry, from startups to the largest cloud platforms, that line has become something closer to a credential. The practice of hiring former adversaries, once a quiet industry norm, has matured into a deliberate talent strategy with its own logic, its own pipelines, and its own uncomfortable questions.

This is not sentimentality. It is not rehabilitation theater. It is the same coldly rational calculus that drives so many decisions in the tech industry, where the most counterintuitive moves often make the most business sense.

The Attacker Knows What the Defender Missed

To understand why companies hire the people who attacked them, you have to understand what conventional security hiring actually produces. Most enterprise security teams are built around people who learned defense first. They know the frameworks, the compliance checklists, the patch management cycles. What they often lack is the adversarial imagination that comes from having actually exploited a system at scale.

A hacker who successfully breached a company’s infrastructure did something that the entire internal security team failed to prevent. That failure is informative. The attacker found the gap between what the company thought was secure and what actually was. That gap, and the intuition required to find it, is extraordinarily difficult to develop in a classroom or a certification program.

This is why the security industry has formalized the concept of red teaming, the practice of hiring people to attack your own systems before someone else does. Red teamers are paid to think like criminals. The best ones are, in some cases, former criminals.

The Pipeline Has a Name

The formal version of this practice runs through bug bounty programs. Platforms like HackerOne and Bugcrowd have created a legal, structured way for outside researchers (many of whom operate in legal gray zones in their spare time) to probe corporate systems and report what they find. Companies pay for the vulnerabilities. The best researchers get noticed. Some get hired.

This is not accidental. It is a talent funnel. Bug bounty programs function as extended, low-risk job interviews where the candidate demonstrates skill under real conditions before anyone has committed to anything. The company learns who is good. The researcher builds a reputation. The transaction is clean.

Some of the most prominent security hires in the industry trace directly to this pipeline. Researchers who discovered critical vulnerabilities in major platforms have gone on to lead the security teams at those same platforms. The knowledge transfer is direct and verifiable in a way that a traditional interview process simply cannot replicate.

This mirrors a broader pattern in tech hiring, where demonstrated output increasingly outweighs credentialed background. Fixing bugs costs exponentially more after the fact than preventing them, and companies have learned that the people most capable of finding those bugs before they become expensive disasters are often the ones who have spent time on the other side of the wall.

None of this is without complication. Hiring someone who attacked your systems, even if the breach was years ago and the person has since operated legitimately, creates legal exposure, reputational risk, and internal tension. Security clearance requirements disqualify many former offenders from working with government contracts, which affects a significant portion of enterprise security work.

There is also the question of trust. Security roles require access to the most sensitive parts of a company’s infrastructure. Background checks become genuinely complicated when the background in question includes unauthorized access to computer systems. Some companies navigate this by limiting former offenders to specific roles, keeping them in red team or research positions rather than placing them in roles with direct access to production environments.

The internal cultural dynamics are real too. Employees who spent years building defenses sometimes resist working alongside people who spent years defeating them. That tension rarely resolves on its own. Companies that have managed it successfully tend to do so by framing the hire explicitly, treating the former attacker’s background as a known asset rather than a managed liability.

What This Reveals About How Tech Companies Think

The practice of hiring former attackers is, at its core, a statement about what kind of knowledge the industry actually values. It prioritizes demonstrated capability over institutional pathway. It tolerates unconventional backgrounds in service of filling a skill gap that conventional hiring cannot close.

This is consistent with how the best tech organizations think about talent more broadly. The best tech leaders often succeed by knowing less than their peers assume, precisely because they build teams with knowledge they do not personally have. Hiring an attacker is an extreme version of the same principle: finding someone whose specific experience, however it was acquired, fills a gap that cannot be filled any other way.

It also reflects the industry’s complicated relationship with rule-breaking in general. Many of the engineers and founders who built the products now used by billions of people operated, at some point, in spaces that regulators and lawyers would not have blessed. The line between scrappy and illegal has always been blurry in tech. The security industry did not invent this ambiguity. It just made it explicit.

The Strategic Value of Adversarial Thinking

The deepest argument for hiring former attackers is not about the specific technical skills they bring. It is about the mindset. Offensive security requires a particular cognitive mode: the ability to look at a system and ask not what it was designed to do but what it can be made to do. That mode of thinking, applied to defense, produces a quality of security review that rule-following practitioners rarely achieve.

This is why companies that take security seriously do not just run their systems through compliance frameworks and call it done. They actively try to break their own infrastructure, hire people who are good at breaking things, and treat the results as more informative than any audit. The attacker-turned-defender brings that orientation permanently, not just during a scheduled penetration test.

In a threat environment that evolves faster than any compliance framework can track, that orientation is not a nice-to-have. Tech companies already have more security capability than they publicly surface, and much of that capability was built by people who once demonstrated, firsthand, exactly what the gaps were.

The companies that figured this out earliest are not being generous. They are being strategic. The hacker who found the hole in your wall knows more about that wall than anyone you could hire off a certification list. Bringing them inside is not forgiveness. It is information acquisition, at the highest possible fidelity.
